Don’t Start With the Candidate. Start With the Company.
The point of The Communist Factory isn’t to stop hiring. It’s to stop using headcount as the automatic answer to every problem. Start with the audit in the book, then use the tools in this order, and you get a much cleaner answer to a simple question: Do I actually need another person?
Step 1 · In the Book
Audit the Company
Run the 15-minute audit from the book. Find the bloat, unclear ownership, and work that still boomerangs back to you.
Step 2
Define the Seat
Prove the seat deserves to exist, then define what the person will own and what done looks like at 90 days.
Step 3
Evaluate the Person
Score the evidence, then make two calls: do they understand the job, and can they actually do it?
Step 4
Check the Price
See what strong remote talent actually costs before you set the budget.

Tool #1
The Right Seat Worksheet
Before you add another person to the org chart, prove the seat deserves to exist. Use it before you write the job description: what problem you’re actually solving, how the seat connects to what the company gets paid to produce, what the person owns, and what the hire costs beyond salary.
- Run the no-hire test: what specifically breaks if you wait 90 days?
- Define the outcome the seat owns and the number that tells you it’s working.
- Make the call: this seat should exist, not yet, or redesign it.
The problem
What problem am I actually trying to solve? What is happening today because nobody clearly owns this?
The economic connection
How does this seat create demand, deliver the thing, or materially improve quality, speed, capacity, or durability?
The no-hire test
If I do not hire this person for 90 days, what specifically breaks?
Ownership
What decisions can this person make without me? What should stop coming back to me once they’re fully ramped?
90-day definition of done
What should this person have done by day 30, day 60, and day 90?
Tool #2
The HireUA Hiring Workbook
Once you’ve decided the seat should exist, this helps you decide whether the person in front of you should fill it. Instead of splitting one spreadsheet into three fake “bonuses,” this is one decision system: a Google Sheet you copy and reuse for every candidate.
- Candidate Scorecard: pick the 3 things that matter most for the hire, score each on the evidence, and log salary ask and next-round call.
- Understanding + Capability: do they actually understand the job, and based on the evidence, can they do it?
- Interview Questions: what you’re looking for and the red flags for each question, not generic HR filler.
- Hiring Gut Check: the questions to answer after the interview so you don’t explain away a No.
Scorecard: pick the 3 things that matter most
Company values, role-specific traits, or a mix. Score each 1, 0.5, or 0 based on the evidence.
Understanding + Capability
Two Yes/No calls. Do they actually understand the job, and can they do it? Both are required.
Interview Questions
A framework, not a script. Each question comes with what you’re looking for and the red flags.
The Gut Check
“Would I be disappointed if a competitor hired this person?” Answer it before you make the offer.
